01 — The Method

The Signal-to-Revenue System

I stopped selling my time and started installing a system. Four flows, agent-run, human-gated: signals go in one end, revenue and a machine you own come out the other.

Flow 1

Signal Engine

Four sourcing lanes: signals, warm intent, revived deals, and AI presence, through a compliance gate into value-based routing. Nothing is contacted for merely "fitting the ICP."

Flow 2

Message Lab

Positioning is found, not guessed. Micro-campaigns run as controlled hypotheses; reply language becomes the next campaign's copy.

Flow 3

Deal Room

Most pipelines die of buyer indecision after the demo. Deals here are qualified on ability to decide, guided with recommendations, and de-risked to close.

Flow 4

The Loop

Wins regenerate targeting. Losses recycle with reason codes. A weekly brief keeps value visible, and everything is codified and handed over.

Why signals

Timing beats volume

Outreach triggered by real events, leadership changes, funding, hiring, buying signals, reaches people when the problem is live.

SIGNAL-LED REPLY RATES RUN 4-7X COLD AVERAGES
Why compliant

Built for UK & EU reality

Country-tier rules, suppression infrastructure and lawful-basis documentation are built in from day one, not bolted on after a complaint.

PECR FINES NOW REACH £17.5M · MOST AGENCIES IGNORE THIS
Why AI-run

Agents do the labour

Research, enrichment, drafting and reporting run on an agent layer. Humans approve every send and own every relationship.

~10X CHEAPER TO RUN THAN MANAGED OUTBOUND SERVICES
Why handover

You keep the machine

The CRM, the engine, the automations, the playbooks: documented and transferred. No dependency, no ransom.

Founder-led chaos to a running system

Drag the slider. This is what a typical Signal-to-Revenue install changes over six months, drawn from the playbook's benchmarks, not a specific client.

06 — Doctrine

How I think about revenue

Pipeline is a lagging indicator. Signal is not.
Founder hustle is not a channel. Systems are.
Personalisation without relevance is stalking.
If the reporting can't prove it, it didn't happen.
The demo isn't the finish line. Indecision is.
You should own your machine. All of it.
07 — Working Together

Three ways in

Start small. If the numbers don't move, fire me: the reporting will make it obvious either way. Whatever happens, the system stays yours.

Step 1 · The door-opener

AI GTM Audit

Fixed fee · 2-3 weeks
  • Commercial scorecard against benchmark
  • Stack, data & CRM audit
  • AI-visibility check: can ChatGPT find you?
  • Outbound compliance check (PECR / GDPR)
  • 90-day roadmap + walkthrough

You leave with a prioritised plan whether or not we go further.

Step 2 · The engine

Revenue System Build

Fixed scope · 90 days
  • The Signal-to-Revenue System, installed
  • CRM built or rebuilt (Attio / HubSpot)
  • AI & automation layer your team owns
  • Weekly revenue reporting installed

Shipped in production, your team trained, fully handed over. Not a strategy deck.

Step 3 · The relationship

Fractional CCO

Monthly retainer · KPI-owned
  • A named number I own, baselined from day zero
  • Weekly reports that take 2 minutes to read
  • Monthly ROI memo against baseline
  • Quarterly engagement-health review

If the value isn't visible in the reporting, you shouldn't renew. That's the deal.

Straight answers

What does a fractional CCO do?

Owns revenue outcomes part-time: sales strategy and execution, partnerships, pricing, CRM and pipeline discipline, and the commercial team's operating system. Unlike a consultant, a fractional CCO owns a named KPI and is accountable for the number, typically across 1-3 days per week.

What does it cost?

UK fractional commercial leaders typically run £750-2,000 per day, with retainers from £3,000-15,000 per month depending on days and scope, against £250,000+ all-in for a full-time CCO. Exact structure is agreed per engagement; the audit is always fixed-fee.

How is this different from an agency?

Agencies execute channels. I own the number and build systems you keep: the CRM, the outbound engine, the automations, the reporting. Everything is handed over with your team trained to run it, and outreach is built compliant by design under UK PECR and GDPR.

How fast do results show?

Fractional executives show measurable impact in 30-45 days, versus 6-9 months for a full-time hire to ramp. Expect visible quick wins inside two weeks, a KPI baseline from day zero, and working systems within 90 days.
